TL;DR

I put the P50 at 2035 — about 6 years after the price gate humanoid-retail-20k (P50 2029) and roughly synchronous with the self-replication factory gate. The trigger is cumulative, not annual: 10M humanoids must ever have been sold for in-home consumer use, against a late-2024 baseline of ~0 (some Unitree G1 sales on Amazon and JD.com count, but these are research-platform buyers, not households at meaningful scale). The most credible forecasts triangulate this:

(a) Morgan Stanley’s TAM model projects only ~80M household units by 2050 — at compound growth that puts 10M cumulative around 2038-2040. (b) BofA’s bullish trajectory has 10M total annual shipments by 2035, with ~62% household share by 2060 (less in earlier years; ~28-30% household by 2035), implying ~3M household units/yr by 2035 and cumulative crossover ~2033-2034. (c) SNE Research projects cumulative household humanoids at 28.2M by 2040 (penetration 0.95%) starting from 0.01% in 2035, which puts the 10M crossover at ~2037. (d) Counterpoint has 72% of 2027 installations in industrial sectors, so household lags by years not months.

The central forecast threads a needle between (1) the supply-side bullishness — 1X selling 10,000 NEOs in 5 days at $20k in October 2025 and ramping toward 100k/yr by end-2027, Unitree targeting 75k/yr humanoid capacity per its March 2026 IPO prospectus, Tesla building Fremont for 1M Optimus/yr — and (2) the demand-side reality: Altman Solon’s November 2025 survey of 1,000 US consumers found 69% won’t pay > $5,000 and only 5% will pay > $10,000 for a home robot. There is enormous early-adopter willingness at the top of the income distribution (the 1X waitlist proves this), but the 10M cumulative threshold requires reaching the upper-middle class globally, which is structurally bounded by both price and demonstrated utility. P10 = 2031 if NEO + Optimus + Unitree consumer push all hit their stated targets AND a Chinese sub-$8k mass-consumer model lands by 2029 (Unitree R1’s $5,900 price point suggests this is plausible). P90 = 2043 if safety certification, labor backlash, or a high-profile humanoid-in-home accident causes a regulatory pullback and the household segment stays research-platform / hobbyist through 2035+. The headline: this is a downstream-of-price gate, where the price gate is already nearly met but the demand-side, autonomy, and distribution-channel constraints push the volume threshold out by 5-7 years.

Sub-gate chain

Humanoid retail < $20k (P50 2029, already partly met). Per the existing gate humanoid-retail-20k, the sticker price threshold is already on the shelf today: 1X NEO at $20,000 outright [1][2], Unitree G1 at $13,500-$17,990 [3][4], Unitree R1 at $5,900 [5][6]. The question is “consumer-pitched, useful, OECD-certified” — which my analysis there puts at 2029. That gate is the price prerequisite for this one. Without it, no plausible path to 10M household units. With it, the household-volume scaling clock starts ticking — but takes another 5-7 years to compound to 10M cumulative because production capacity, autonomy progress, and distribution channels all have to catch up. The reason the lag is so long: at 100k/yr capacity (1X’s end-2027 target), it would take 100 years to hit 10M cumulative; the gate requires the industry to compound through several order-of-magnitude scale-ups.

Humanoid BoM < $10k (P50 2032). Morgan Stanley pegs current Chinese-supply-chain humanoid BoM at $46k, Western at $131k [7]. For $20k retail at mass-market margins (25%+ gross), BoM needs to clear ~$15k; for $10-12k retail (the level Altman Solon’s data says unlocks beyond the 5% early-adopter tail), BoM needs to clear ~$8k. Wright’s Law with humanoid’s projected production doubling every 12-18 months from current scale would put BoM at $10k around 2032 if Chinese OEMs hit their 75k/yr targets and Tesla actually scales Fremont. The biggest cost lever is actuators (30-55% of BoM); the second is battery (8-15%). REE permanent magnet costs and lithium prices in 2027-2030 are the binding-constraint uncertainty here, captured in cross-gate dependency to metals-bom-30pct.

Humanoid annual shipments > 2M/yr household-specific (P50 2033). To cross 10M cumulative households around 2035, the industry needs to be shipping ~3-5M household-specific units annually by 2033-2034 (with the cumulative integral hitting 10M at the crossover year). BofA’s most aggressive forecast — 10M total annual shipments by 2035 — combined with their projection that household share grows from ~10-15% in 2027 to ~40-50% by 2035 puts household shipments at 4-5M/yr in the mid-2030s [8][9]. SNE Research is more conservative: cumulative household humanoids only 28.2M by 2040, implying ~3M/yr household shipments in the late 2030s [10]. The 2M/yr household-specific threshold is the inflection where the 10M cumulative target stops being a stretch and starts being a base case.

Autonomous household task reliability > 80% (P50 2030). Today’s foundation-model state-of-the-art (Helix 02, GR00T N2, UnifoLM-VLA-0) hits 70-90% on training-distribution tasks but only 30-50% on cluttered out-of-distribution home environments [11][12]. 1X NEO’s structural workaround is “Expert Mode” — VR teleoperation by remote humans, at 8:1 manager:operator ratio [13]. This works at 10,000 units (1X’s first-year customer base) but doesn’t scale to 10M households — economically (teleop costs $2-4/hr even at Indian labor rates), nor culturally (Reddit’s mocking memes about “paying $20k to let a stranger in a VR headset wander around your house” in October 2025 are an early signal). For 10M households, autonomy must be good enough that teleop is the exception not the rule, which means OOD success rates of 80%+ on a representative household-task benchmark. Pure capability-curve extrapolation from OpenVLA → GR00T N2 → next-gen suggests 2028-2030.

OECD safety certification for home humanoid (P50 2030). The EU’s regulatory stack converges 2026-2028: EU Machinery Regulation in force January 20, 2027 [14][15]; AI Act high-risk obligations now December 2, 2027 (pushed from August 2026 by the May 2026 Omnibus revision) [16][17]; Revised Product Liability Directive applicable December 9, 2026 [18]; Cyber Resilience Act since December 2024 [14]. A humanoid sold for home use in the EU needs to clear all four. As of May 2026, no humanoid does — NEO is shipping in the US first to avoid the EU bottleneck. US is faster via voluntary UL listing, but a single CPSC recall after a home accident could push consumer availability back 2-3 years across all markets. This is the most-likely “P90 path” — regulatory friction that delays the volume ramp past 2040.

Mass retail distribution (P50 2031). Crossing 10M cumulative requires distribution at the scale of major appliances: Best Buy, Costco, Amazon Prime same-day, AliExpress, EU big-box hypermarkets, financing partners. Unitree G1 on Amazon US ($17,990) [4], Walmart ($21,600) [4], and AliExpress (R1 international launch April 2026) [19] are the wedge. Apple-style retail experience is the obvious endgame — but no humanoid OEM has a retail-store presence as of 2026, and the in-home installation / repair / warranty infrastructure (analog: HVAC) is decades away from existing. Without mass retail distribution, the addressable market is capped at direct-to-consumer waitlists (1X’s model), which tops out around 100k-500k cumulative.

Timeline reasoning

P10 = 2031. Requires: (a) 1X / Tesla / Unitree all hit their stated production targets — NEO at 100k/yr end-2027 [1][20], Optimus production starts at Fremont late July 2026 and reaches 100k/yr by end-2028 [21][22], Unitree’s 75k/yr humanoid capacity online 2028 per IPO prospectus [23]. (b) Chinese consumer humanoids extend to OECD markets without trade restrictions — Unitree-Alibaba AliExpress partnership (April 2026) [19] expands rather than gets blocked by Section 301 tariffs. (c) BofA’s bullish trajectory holds — household share of shipments climbs faster than the consensus assumes. (d) A breakout sub-$10k autonomous model lands by 2029. If all four pre-conditions hit, cumulative crossover happens 2031. Stack each as 60% conditional probability; joint = ~13%, consistent with P10. P50 = 2035. Centered on the midpoint of analyst consensus: BofA’s 10M annual shipments by 2035 (with ~30% household share = ~3M/yr) combined with SNE’s 28.2M cumulative household by 2040 [9][10] puts the 10M cumulative crossover in 2035-2037. Morgan Stanley’s “adoption accelerates in late 2030s” framing [7][24] is consistent. By 2035, the price gate has been triggered for 6 years, BoM has compounded down through 2-3 doublings of production, autonomy is mature enough for unsupervised operation in the majority of household scenarios (teleop is the exception), and the early-adopter wave has demonstrated utility convincingly enough to crack the 5% → 25% adoption gap in OECD households earning > $100k/yr. China and Japan likely lead the household-installed base by absolute count, given demographic pressure (Japan’s aging population, China’s one-child cohort entering retirement); US lags slightly on absolute count but leads on per-capita penetration in the > $200k/yr income bracket (where Morgan Stanley projects 33% household penetration by 2050).

P90 = 2043. Requires the slow scenario where multiple things go wrong: (a) Tesla Optimus consumer-pricing target slips 4-5 years (Musk-track-record base rate suggests this is likely) and the sub-$25k US market depends entirely on Chinese supply, which gets blocked by Section 301 / national-security restrictions. (b) Capability progress stalls — VLA models plateau at 60-70% OOD reliability and teleop dependency persists into the 2030s, hammering unit economics for the household segment. (c) Safety regulation tightens after a high-profile incident — a humanoid-in-home accident causing serious injury triggers EU + US recall, pushing meaningful consumer availability into the 2030s+. (d) Labor backlash hardens — France, Germany, Italy unions push for humanoid-in-home certification regimes that require human-operator licensing analogous to firearms or fireworks. In this slow scenario, household cumulative is ~5M by 2040 (between Morgan Stanley’s central and bear cases) and 10M crossover happens 2042-2044. Stack each as 30-40% conditional probability for the slow scenario; joint = ~5-10%, consistent with P90.

The key Wright’s-Law observation: humanoid is following EV’s cost curve at ~2x speed. Tesla Model S took 12 years to compound from 2,500 units (2012) to 1M units (2018) cumulative; if humanoids compound at similar rates from NEO’s 10k production-capacity baseline in 2026, the 10M cumulative crossover lands ~2034-2036 even before accounting for the parallel ramp from Unitree, Tesla, Figure, AgiBot, UBTech. But EV was one product replacing another product with a clearly demonstrated value proposition. Household humanoid is a new product category whose value proposition still requires customer education and trust-building — which is the structural reason for the 5-7 year delay between price-met (2029) and volume-met (2035).

Evidence and sources

The single most authoritative cumulative-household forecast is SNE Research (Feb 2026) [10]: cumulative global humanoids in operation grow from ~23,000 (2025) → 690,000 (2030) → 6.79M (2035) → 53.3M (2040), with household humanoids specifically growing to 28.2M by 2040 (more than half of total). Reverse-extrapolating the household-specific curve, 10M cumulative crosses around 2037-2038 in SNE’s model — slightly later than my P50.

Bank of America Global Research (March 2026 report) [8][9] is the most bullish at the high end: annual humanoid shipments grow from 90,000 (2026) → 290,000 (2027) → 500,000 (2028) → 800,000 (2029) → 1.2M (2030) → 1.8M (2031) → 2.7M (2032) → 4.5M (2033) → 7M (2034) → 10M (2035). Counterpoint data cited by BofA: 72% of 2027 installations in warehousing/logistics/automotive/manufacturing — so household is ~15-20% of 2027 mix, growing to ~30-40% by 2035 and 62% by 2060. Integrating household-specific shipments under BofA’s curve, 10M cumulative households crosses around 2033-2034 — close to my P10.

Morgan Stanley (2025, Humanoid 100 + 2024 base case) [7][24]: cumulative global humanoid stock 23.7M by 2036; 134M by 2040; ~1B by 2050. Household-specific = 80M by 2050 (8% of 2050 stock). Reverse-extrapolating with their “adoption accelerates in late 2030s” framing, household 10M crosses 2038-2040.

Citi (Nov 2024 + ongoing) [25][26]: 648M total humanoids by 2050, with 22% household penetration in developed regions, 11% in less developed, 5% in least developed. Implied household humanoid count by 2050: ~150-200M (vs Morgan Stanley’s 80M; Citi is more household-bullish). Crossover for 10M cumulative households on Citi’s S-curve is 2034-2036.

Goldman Sachs (Jan 2026 updated forecast) [27][28]: $38B humanoid market by 2035, 1.4M total shipments in 2035, household adoption deferred to 2030-2035 timeframe but no specific household-cumulative forecast. Implies 10M household crossover after 2040.

Interact Analysis (May 2026 Humanoid Robots Report) [29]: commercial inflection 2032, 700k annual shipments by 2035, $15B revenue. Household specifically is “longer-term opportunity constrained by safety and environmental complexity.” If household = 20-30% of 700k annual by 2035, household-specific annual shipments are 140-210k by 2035 — well below the rate needed for 10M cumulative by 2035. Crossover on this curve is 2040+.

IDTechEx (Feb 2026, Humanoid Robots 2026-2036) [30][31]: $29.5B market by 2036, home-use “meaningful commercialization only after 2030, volume scale-up beyond 2035.” This is the most household-bearish credible forecast; implies 10M household crossover post-2040.

RBC Capital Markets (March 2026) [32]: $9T humanoid TAM by 2050, $2.9T household share (~32% of TAM dollars). “Fully capable household humanoids 20+ years from mainstream adoption” but niche consumer models within 5 years. Implied household 10M crossover mid-to-late 2030s for niche models, late-2040s for full mainstream.

Total industry capacity by end-2027 is therefore plausibly 150-250k/yr; by 2030, 1-2M/yr (consistent with BofA). Household-specific share is the harder uncertainty: 1X is 100% household; Tesla / Figure / Unitree are split B2B/consumer; UBTech / AgiBot are 100% B2B. Plausible 2030 household-specific shipments are 300-500k/yr; 2035 are 2-5M/yr; cumulative crossover 10M is between 2033 and 2037.

Demand side: Altman Solon (Nov 2025) [37] surveyed 1,000 US consumers: 65% interested in home robot, 69% unwilling to pay > $5,000, only 5% will pay > $10,000. Yet 1X sold 10,000 NEOs at $20,000 in 5 days when pre-orders opened October 2025 [38][39]. The resolution: the early-adopter tail at the top of the income distribution is much bigger than survey data suggests because the surveys aren’t sampling tech-affluent households well — but it caps out around 1-3M cumulative globally before prices need to clear $10-15k for the next adoption wave.

Public sentiment: r/singularity is bullish on humanoids broadly but skeptical on home use (May 2026 hot posts: “More and more workers in India are collecting video data to train humanoid robots” 846 upvotes, 172 comments [40]; humanoid coverage steady but household-specific posts get more skeptical comments than industrial ones). Manifold market “Which Company will be the first to sell 100,000 humanoid robots capable of household tasks?” [41] explicitly excludes teleop-dependent NEO, suggesting the market values a stricter definition than NEO’s current product. Reddit r/Tesla, r/Optimus: Tesla bulls position Optimus as 80% of future enterprise value but admit Musk has missed every Optimus target since 2021 [21][42].

Cross-gate dependencies

Strongest dependency — humanoid-retail-20k (enabled_by, strong). My estimate is the volume gate triggers ~6 years after the price gate. The lag is the time to: (1) build production capacity from 10k/yr to 2M/yr household-specific, (2) develop autonomy beyond teleop reliance, (3) clear safety certification at scale, (4) build mass retail distribution channels. If humanoid-retail-20k triggers earlier than my P50 (2029) — say, 2027 if 1X NEO + Unitree G1 are read as already satisfying the gate — this gate compresses by 1-2 years to ~2033.

Strong dependency — metals-bom-30pct (enabled_by, strong). Actuator cost is 30-55% of BoM and dominated by REE permanent magnets, Li-ion, copper. A 30% metals BoM cut halves actuator delta-cost and is the structural enabler of sub-$15k retail pricing (which is the cost level needed to push beyond the 5% top-income early-adopter cohort into 20-30% household penetration in OECD upper-middle class). The two gates are tightly coupled: this gate’s P50 of 2035 implicitly assumes metals-bom-30pct triggers in the 2030-2032 window.

Medium correlation — humanoid-self-replication-factory (enables, medium). When humanoid factories start using humanoids to build humanoids (that gate P50 2035), unit production compounds super-linearly and the supply constraint on 10M cumulative drops out. If self-replication triggers earlier (say P50 2033), this gate compresses 2-4 years. Realistically these two gates pass at roughly the same time and are mutually reinforcing.

Medium correlation — ai-tutor-k8-parity-20mo (correlates, medium). Both are in-home AI substitutes for paid human labor. Family-economics compounds when both hit: a Tamir-cohort family in Tel Aviv could plausibly substitute (humanoid ~$20k + AI tutor ~$50/mo) for (cleaner $200-300/wk + tutor $1,500/mo + extended day care $1k/mo). Independent capability progress but correlated downstream adoption — both ride the same generation of household-AI acceptance.

Medium correlation — construction-robot-40pct-labor (correlates, medium). Same actuator supply chain, same VLA stack, same safety-cert conversation. Construction is heavier-duty / easier task structure and likely deploys earlier than household; operational data from construction humanoids in 2030-2033 transfers to home certification. Cross-pollinates BoM economics via shared component demand.

Weak correlation — ai-agent-30pct-knowledge-work (correlates, weak). Both are “automation acceptance” gates with shared labor-policy headwinds, but capability progress is largely independent (knowledge-work agents are pure cognition; humanoids are embodied). The shared variable is cultural acceptance of AI substitution for paid labor — if voters accept “AI handling 30% of knowledge work” by 2030, they’re marginally more accepting of “humanoid robots in homes” by 2034.
